E-Commerce Exports from Pakistan: Courier vs Consolidated Air
For Pakistani online sellers: when express courier wins, when consolidated air freight to a fulfilment warehouse is cheaper, and the paperwork that keeps parcels moving.
Pakistani sellers ship handmade goods, apparel, leather, home textiles, and sports products to buyers around the world through their own stores and marketplaces. Two shipping models dominate: sending each order by express courier, or sending stock in bulk to a fulfilment warehouse abroad. The right choice depends on order volume, product weight, and how fast the buyer expects delivery.
The Two Models
| Model | How it works | Best for |
|---|---|---|
| Direct courier (B2C) | Each order is shipped from Pakistan to the end buyer by an express courier | Low volume, high value, made-to-order items, testing a market |
| Bulk to fulfilment (B2B2C) | Stock moves by consolidated air or sea freight to a warehouse abroad, which ships local orders | Steady sellers, marketplace fulfilment programs, faster local delivery |
Many sellers use both: courier for new products and slow movers, bulk shipments for best-sellers.
When Courier Wins
- Order volumes are low or unpredictable
- Items are light and valuable, so cost per kilogram matters less
- Products are made to order or personalised
- You are testing demand before committing stock abroad
The downsides are cost per parcel, delivery times that depend on international transit for every order, and returns that are expensive to bring back.
When Consolidated Air or Sea Wins
- You sell steady volumes of the same products
- A marketplace offers faster delivery badges for locally stocked items
- Products are heavier, where courier rates per kilogram become expensive
- You want local returns handled abroad
Consolidated air freight to a fulfilment centre usually costs far less per kilogram than courier, and sea freight less again for stock that can wait. The trade-off is working capital tied up in stock abroad and the need to meet the warehouse's receiving rules.
Worked example — the leather wallet seller: A Karachi seller sent every order by courier to buyers in the UK and US. Once two products were selling daily, a monthly consolidated air shipment to a UK fulfilment centre cut the shipping cost per unit by more than half and allowed next-day delivery to UK buyers. Courier stayed in use for new designs.
Rules That Changed the Maths
Several destinations have tightened the rules for low-value parcels in recent years. The UK and EU collect VAT on low-value goods at the point of sale through registration schemes, and US rules on low-value parcels tightened in 2025, so many shipments that used to enter duty-free now face duties and fuller data requirements. Check the current rules with your courier for each market before setting prices — landed cost to the buyer may have changed.
Preparing Bulk Shipments for a Fulfilment Centre
- Book the inbound shipment in the marketplace or warehouse system before goods leave Pakistan.
- Label every unit and carton exactly as the warehouse requires.
- Respect carton size and weight limits and pallet rules.
- Prepare a commercial invoice with accurate descriptions, HS codes, and values.
- Decide who is the importer of record at destination and who pays duties and taxes.
- Plan the final delivery from the destination airport or port to the fulfilment centre's appointment slot.
Worked example — the rejected pallets: A home-textile seller's first shipment to a fulfilment centre arrived with cartons over the weight limit and missing unit labels. The warehouse refused part of the delivery, and relabelling and re-delivery added two weeks. A packing check against the warehouse's rules before dispatch would have prevented it.
Export Paperwork in Pakistan
E-commerce exports are still exports. Proceeds must come back through banking channels under State Bank rules, and goods need the export declaration appropriate to the shipment type. Ask your bank and courier about the simplified procedures available for small-value e-commerce shipments, and keep invoices and payment records together for each order.
Common Mistakes
- Comparing courier and bulk freight on rate alone, without duties, storage, and returns
- Undervaluing goods to lower duties, which risks penalties and lost shipments
- Sending bulk stock without a booked inbound appointment
- Forgetting to price returns into the model
